Goal & Solution

Bayer is one of the world's leading healthcare and pharmaceutical companies, with tens of thousands of employees working across regions, time zones and cultures.

Following a wave of new hires from around the world, Bayer identified intercultural communication between its global teams as a pressing training need.

Differing communication styles were causing friction in day-to-day work, but the usual fix wasn't scalable. Employees had fully booked calendars, teams were globally distributed, and asking people to step away from their desks for long, scheduled sessions was a hard sell, especially when they had KPIs to meet.

Bayer partnered with VirtualSpeech to add AI-powered roleplays to a blended learning approach. Employees could rehearse realistic workplace conversations with AI avatars, receive instant feedback and repeat as often as they liked – while workshops were reserved for the moments where group discussion added the most value.

Implementation & Usage

Rather than taking a top-down approach, Bayer's team built the program with the employees who needed it. Self-assessment surveys and collaborative workshops surfaced the specific communication situations Bayer's global teams found most challenging.

Those findings were turned into bespoke scenarios using Roleplay Studio, VirtualSpeech's custom scenario tool. Every roleplay was based on a real situation that had caused friction at Bayer, so employees saw the training as relevant to their role from their first session.

The team also planned around the three blockers it expected to slow adoption: busy calendars, hardware logistics and employee willingness. Long sessions were replaced with 5–10 minute AI roleplays that employees could complete between meetings or while working from home. Some began using them to prepare for upcoming meetings, or to debrief afterwards.

While VR offered impressive immersion, Bayer found that VirtualSpeech's browser-based version was just as effective for training – without the logistics of shipping headsets to remote, globally distributed teams. Launch events and town halls gave employees a first taste of the roleplays in VR, before inviting them to continue on desktop in their own time, creating internal champions who encouraged their peers to take part.

"It gives employees the possibility to use the tool for even just a couple of minutes. They don't need a full hour blocked out in their calendar to do training."

Results & Benefits

Bayer's employees responded strongly to the training, giving it an NPS of 81.6 and an average feedback score of 9/10. One employee described it as the most engaging training they had ever done.

The clearest sign of success was demand. What began as an intercultural communication initiative expanded to AI-powered negotiation training for Bayer's procurement teams and interview practice for employees moving into new roles internally. The Bayer team received a growing number of requests to build roleplays for other parts of the organization as word spread.

By combining AI roleplays with workshops, Bayer also reduced its reliance on presentations and group sessions – making the workshops it does run more effective. The phased rollout built a strong network of internal advocates, allowing Bayer to upskill a large number of employees successfully over time.
